When structure is weak, complexity becomes visible — and visible complexity becomes political. People spend energy navigating the system instead of doing the work.
Good structure is invisible. It absorbs friction, routes decisions cleanly, and lets teams operate without constant escalation.
Structure should absorb complexity so people don't have to carry it.
What to do
Design for the failure mode first. What breaks when volume doubles?
Separate operating cadence from exception handling. Most systems collapse because exceptions take over the rhythm.
Make accountability visible without making it punitive. Dashboards that show ownership, not just outcomes.
